Repairing lath and plaster ceilings: a practical guide

How lath and plaster ceilings are built, why they fail, and the repair options — from washers to full reinstatement.

Most lath and plaster ceilings can be repaired rather than replaced. The right method depends on why the ceiling is failing: loose but sound plaster can be re-secured or reattached from above, lost sections can be patched in new lath and haired lime, and only a genuinely collapsed ceiling needs full reinstatement. This guide explains how these ceilings work, how they fail, and how to choose the least invasive repair that will actually last.

How a lath and plaster ceiling is built

A traditional ceiling starts with laths — thin strips of riven or sawn timber, typically around 25mm wide — nailed across the underside of the joists with narrow gaps between them. Haired lime plaster is then pushed up against the laths so that it squeezes through the gaps and slumps over the back of each lath. Those slumps of plaster, called keys or nibs, harden and hook the ceiling to its timber. Everything hangs from them.

The plaster itself was normally applied in three coats: a haired scratch coat forming the keys, a haired float coat to straighten the surface, and a fine setting coat to finish. Animal hair — traditionally horse, ox or goat — reinforces the coarse coats, binding the plaster into a continuous, slightly flexible mat. It is a remarkably good system: vapour-open, fire-resistant, acoustically dense, and capable of lasting two centuries or more when it is left alone.

Why lath and plaster ceilings fail

When a ceiling sags or comes down, it is almost always because the keys have broken — the plaster is no longer hooked over the laths, so it hangs on nothing but its own cohesion. Several things break keys:

  • Water leaks — from roofs, plumbing or bathrooms above — soften the lime and rot the fixings, so keys shear off and laths spring loose from their nails
  • Vibration — decades of foot traffic on the floor above, slammed doors, building work, or nearby traffic gradually fatigues the keys
  • Weight loaded from above — loft insulation packed hard against the back of a top-floor ceiling, or boarding and stored boxes bearing on the plaster nibs, adds load the keys were never designed to carry
  • Botched alterations — recessed downlights cut with a holesaw, cables dragged across the ceiling back, or joists notched and drilled without care, all of which snap keys and shatter laths
  • Age and past bodges — old screws and nails through the face, layers of heavy paint or textured coatings, and previous gypsum patches that have debonded

It is worth stressing that a sagging ceiling is not automatically a condemned ceiling. Plaster that has dropped 10–20mm but is still coherent — held together by its hair reinforcement — is often an excellent candidate for reattachment.

Repair or replace? Why keeping the ceiling is usually right

The default advice from general builders is often to pull the whole ceiling down and board it. In most cases that is the wrong call, for practical as well as heritage reasons.

  • Character: original ceilings have a soft, slightly undulating surface that plasterboard cannot imitate. Once it is gone, it is gone
  • Consent: in a listed building, removing historic plaster usually requires listed building consent, and unauthorised removal is a criminal offence. Repair is almost always the expected route
  • Mess and cost: bringing down a lath and plaster ceiling releases an extraordinary quantity of dust and debris, and the making-good — skirtings of cornice, decorations, rewiring disturbance — often costs more than a targeted repair would have
  • Performance: the original ceiling is denser and more fire- and sound-resistant than a single sheet of standard plasterboard

A sensible assessment starts from above where possible — lifting floorboards or looking across the loft — to see how many keys survive, whether the laths are sound and still nailed, and whether there is active water damage. From below, gentle hand pressure tells you whether the plaster moves independently of the laths (broken keys) or moves with them (loose laths, a different fix).

Repair methods, in order of intervention

1. Re-securing with plaster washers and screws

Where plaster has parted from the laths locally but is otherwise sound, it can be drawn back up and mechanically re-fixed using plaster washers — broad, slightly dished metal or plastic discs — with screws driven into the laths or joists. The washers spread the clamping load so the screw does not simply punch through old lime. Washers are countersunk slightly and made good with a compatible lime filler. This is the quickest and cheapest repair, well suited to limited areas of movement.

2. Reattaching from above with lime grout

For larger areas of detached but coherent plaster, the conservation-grade repair is grouting from above. With the floor or loft opened up, the back of the ceiling is cleared of debris and dust, the plaster is supported from below on padded props or boards, and a fluid lime-based adhesive grout is worked into the gap between plaster and laths so it flows around the surviving keys and forms new ones. Once cured, the props come down and the ceiling is bonded back to its laths with almost nothing visible from below. This method saves ceilings that look, at first glance, beyond hope — including decorative and cornice work.

3. Patching lost sections in new lath and haired lime

Where plaster has actually fallen, the missing area is cut back to sound material, any broken laths are replaced with new riven or sawn laths, and the patch is replastered in haired lime — scratch, float and set — worked flush into the surrounding original. Done properly, with the edges of the old plaster dampened and left rough for bond, the patch is durable and visually seamless. This is the standard repair for holes left by leaks, downlights and past service runs.

4. Full reinstatement

If a ceiling has genuinely collapsed, or so little sound plaster remains that patching would mean more new work than old, the honest answer is to reinstate it: new laths across the joists and full three-coat haired lime plastering. It is slower and costlier than boarding, but in a listed or high-quality period interior it is the only replacement that matches what was lost.

When plasterboard is a defensible choice

There are cases where plasterboard is reasonable: an unlisted house where the original ceiling has already gone or been substantially destroyed, a previously boarded room, or a modern extension. Even then, a lime or lime-gauged skim over the boards keeps the finish sympathetic. What is hard to defend is stripping a repairable original ceiling for convenience — the saving is usually smaller than expected once making-good is counted, and the loss is permanent.

Safety: when a ceiling needs urgent attention

A large section of lath and plaster ceiling is heavy — old lime plaster typically weighs 25–50kg per square metre — and a falling area can cause serious injury. Treat these as warning signs: a pronounced or growing sag, a hollow drumming over a wide area, cracks radiating around a bulge, or debris appearing on the floor. Ceilings over beds, cots and staircases deserve the least benefit of the doubt. If a ceiling is bulging, do not push it back up or drill into it; keep people out from underneath, prop it gently with a board and props if you can do so safely, and get it inspected quickly.

What lath and plaster repairs typically cost

Costs vary widely with access, ceiling height and how much of the floor above must be opened. Localised re-fixing and making good sits at the modest end; patching fallen sections in new lath and haired lime scales with the size of the patch; and grouted reattachment or full reinstatement of a whole ceiling is a substantially bigger job. A proper price needs an inspection — ideally from above as well as below — and should arrive as an itemised written quote.

How do I know if my lath and plaster ceiling is dangerous?

Look for a pronounced or growing sag, cracks circling a bulge, wide areas that sound hollow and move under gentle hand pressure, or fine debris on the floor below. Any of these over a bed or staircase warrants prompt inspection. A stable hairline crack, by contrast, is rarely urgent.

Can you repair lath and plaster without replacing it?

Yes, in most cases. Loose plaster can be re-secured with plaster washers or reattached from above with lime grout, and missing sections can be patched with new laths and haired lime plaster. Full replacement is only necessary when the ceiling has largely collapsed.

Can you plasterboard over a lath and plaster ceiling?

It is sometimes done, but it adds weight to a structure that may already be failing, traps problems from view, and lowers the ceiling. On a listed building it may also need consent. Repairing the original ceiling is usually the better and often the more economical route.

How much does it cost to repair a lath and plaster ceiling in the UK?

It scales with the job: minor re-fixing and filling is a small job, patch repairs depend on the size and number of patches, and grouted reattachment or full reinstatement of a whole ceiling is significant work. Access and ceiling condition drive the price, so a proper quote should always follow an inspection rather than a phone estimate.

Why is my lath and plaster ceiling sagging?

Almost always because the plaster keys — the nibs of lime that hook over the laths — have broken, through water damage, vibration, weight from insulation or storage above, or careless alterations such as downlight installs. If the sagging plaster is still coherent, it can often be reattached rather than replaced.
